Procurement Transformation

Embedding sustainability and scalability into a complex procurement system
The Challenge A large organisation managing multi-billion annual procurement spend across diverse categories faced growing demands for transparency, efficiency, and sustainability. Its procurement system was fragmented, with inconsistent practices across departments and limited integration of environmental and social considerations. Leadership recognised that procurement could be more than a compliance function — it could become a driver of resilience, accountability, and long-term value.
Our Approach ProcureStrategic Insight was engaged to lead the redesign of the procurement function. We developed a scalable model that integrated sustainability at every stage of the procurement cycle — from planning and supplier due diligence to contract management and performance evaluation. The approach included:
Designing a sustainability-focused procurement framework with clear policies and processes.
Embedding social and environmental risk assessment into supplier evaluation.
Creating a training and capability-building programme for a 35-person procurement team.
Establishing a governance model to ensure accountability and continuous improvement.
The model was designed for replication, allowing it to be scaled across multiple organisational units.
The Impact The new procurement system became an organisational benchmark, adopted by five additional companies and recognised as a model of best practice. It delivered greater efficiency, reduced risk exposure, and positioned procurement as a strategic enabler rather than a transactional function. By weaving sustainability into day-to-day operations, the organisation demonstrated that responsible procurement could drive both performance and trust at scale.
